An Indian promoter-run firm operating in the Tier-1 and Tier-2 Sheet Metal Value chain for Automotive and Industrials domains with ~ INR 500 Cr. in topline and 7 Manufacturing units.
Mandate
The Client had experienced a significant growth in a very short span of time, which was executed well at the cost of profitability. With more topline growth foreseen in the next 3-5 year timeframe, the Management felt that a professional approach was needed to manage the organization’s growth. With investments being made (or committed) for growth, profitability improvement was of paramount importance to ensure survival.
The future growth also introduces an additional layer of Organizational Change that the management team had to handle, thereby necessitating a holistic approach to building Future-readiness.
USPI’s mandate was to support the client in making them Future-ready while focusing on the immediate survival need – Profitability Improvement.
Our Engagement
To develop a better first-hand understanding of the current state of the business, Team USPI conducted a comprehensive business diagnostics study covering all aspects of the Client Organization through a 3S Framework – Strategy, Structure & Systems.
Based on the findings of the Diagnostic Study, three key Programs were identified on Top Priority for the business, out of which one Program – Profitability Improvement, was kick-started immediately.
Initiated a Pilot program for 3 months for EBITDA improvement to demonstrate USPI’s approach – EBITDA Assurance Plan (EAP) and acclimatise the Client’s team to the EAP way of working.
The findings from the Pilot program are being integrated into the Budgeting process and a full-fledged ‘Organization-wide’ implementation is expected to be commenced from the next Financial year.
An ideal Organisation Structure has also been proposed to manage the Future organisation and a transition plan to the desired organisation structure has been initiated with focus on three key functions – Operations, Product Development & Engineering.

A Diagnostic Study report clearly outlining the gaps in the current organisation and three key priorities for the organisation in its journey to be Future-ready.
Pilot implementation demonstrating the EAP approach leading to it getting integrated into the Budgeting process.
Quick interventions on priority to address the critical gaps in Organisational Bandwidth especially at the top – crucial to drive the Future-Ready programs.
